Google introduced Qualified Future Conversions at Marketing Live: a Gemini-powered metric that predicts conversions that haven't happened yet. Useful for long sales cycles. Dangerous if you feed it the wrong number.
Smart Bidding optimises for whatever you feed it. Feed it gross revenue and it pushes your highest-revenue, lowest-margin products hardest, because those have the biggest number per sale. Your ROAS on the dashboard climbs. Your bank balance barely moves. Now predict that pattern into the future and you've just compounded it.
The fix is switching your value signal before you let any predictive metric steer the account. Here's what changes when you do:
Metric | What it optimises toward | Who wins | The risk |
|---|---|---|---|
ROAS (gross revenue) | Highest revenue per sale | Your biggest-ticket products | High revenue, low margin. Dashboard looks great, P&L doesn't move. |
POAS (profit on ad spend) | Highest profit per ad dollar | Your most profitable products | Lower headline numbers, but the bank balance actually grows. |
QFC on ROAS signal | Predicted future revenue | Whatever scored well historically | You're scaling a forecast of your least profitable behaviour, with more confidence than ever. |
QFC on POAS signal | Predicted future profit | Customers likely to buy again at margin | Requires clean margin data passed server-side. Worth building. |
The metric is only as honest as the number you feed it.
POAS
profit on ad spend, the number that fixes it
(Revenue x Margin %) / Ad spend. $120K spend, 4.0x ROAS, 28% margin works out to 1.12. You're $13.4K ahead on $120K, not $360K ahead. That's the number your P&L actually sees.
Switch your value signal to profit, or at least margin-weighted revenue, before you let any predictive metric steer the account. Otherwise you're scaling a forecast of your least profitable behaviour, with more confidence than ever.
